Why Norris could not have won the 2026 Spanish Grand Prix after the VSC

Lando Norris looked in control of the inaugural Formula 1 race at MADRING until Lance Stroll's brake failure changed everything.
The McLaren driver had built a 6.3-second advantage over Kimi Antonelli when Stroll stopped near Turn 20. Unfortunately for Norris, he had just passed the pit entry when the Virtual Safety Car was deployed.

Antonelli had not.
The Mercedes driver immediately headed for the pits, gaining the substantial time advantage that comes from stopping while the field is circulating at VSC speed.

By the time Norris reached the pits one lap later, the neutralisation was ending. A slow stop compounded the damage, dropping him from a comfortable lead into the traffic behind his rivals. Norris eventually finished third.
The obvious question is whether McLaren could have done anything differently.
The uncomfortable answer is probably not.

The VSC timing left McLaren with nowhere to go
Before Stroll stopped, there was no compelling reason for McLaren to pit.
His Aston Martin was initially far enough from the racing line that a VSC was not guaranteed. Pitting Norris pre-emptively would therefore have meant voluntarily surrendering the lead based on the possibility of a neutralisation that might never arrive.
Had race control left the circuit green, Norris would simply have lost track position.
Once the VSC was deployed, however, the opportunity had already disappeared.
Norris had passed pit entry. Antonelli, Verstappen and Russell had not.
That small difference in track position effectively determined the next phase of the race.
Norris described himself afterwards as "insanely unlucky", and in this case there was little exaggeration. McLaren had not missed an obvious strategic call. Its driver had simply been in the worst possible place when the race was neutralised.

Why staying out was not a realistic solution
McLaren still had one theoretical option: leave Norris on track.
But at MADRING, that would almost certainly have delayed the inevitable rather than saved the victory.
Tyre behaviour had been one of the weekend's biggest talking points from the opening practice sessions. As explained in our MADRING circuit guide, the new Madrid venue combines a very smooth asphalt surface with demanding high-energy sections, particularly the long banked La Monumental.
The unusual combination produced severe graining.
The asphalt generated plenty of tyre temperature, especially with race-day track temperatures exceeding 50°C, but its lack of roughness meant the tyre could still slide across the surface.
When an overheated tread repeatedly slides, pieces of rubber begin to tear away and then stick back onto the tyre. The result is graining, which reduces the effective contact patch and causes a significant loss of grip.
At Madrid, the front-left tyre was especially vulnerable.

Norris's Mediums were already reaching their limit
This is where staying out became unrealistic.
Norris had started on the Medium compound and had already completed 14 laps when the VSC appeared. His tyres were showing visible signs of graining by the time he eventually stopped.
Antonelli, meanwhile, had taken advantage of the VSC to switch onto fresh Hard tyres.
That immediately changed the strategic equation.
Even if Norris had stayed out and retained track position, he would have been attempting to defend on ageing Mediums against cars running fresh, more durable Hards.
The gap he had built before the VSC had effectively disappeared through the discounted pit stops.
He would therefore have needed to keep Antonelli behind while simultaneously managing a tyre that was already entering the weakest part of its stint.
That was not a realistic route to victory.

Russell showed why the Medium was the wrong tyre
George Russell's race provided an important comparison.
Mercedes started Russell on the Hard compound before switching him onto Mediums during the VSC, attempting to create a strategic difference to Charles Leclerc.
Ferrari kept Leclerc out on his original Hards.
Despite those tyres being significantly older, Leclerc continued to increase his advantage over Russell by roughly two tenths per lap.
The problem was straightforward: Russell's Mediums were degrading too quickly.
Mercedes abandoned the experiment and stopped him again at the end of Lap 28.
If a fresh Medium could not outperform Leclerc's ageing Hard over the longer stint, Norris was never going to make an already-used set work against Antonelli's new tyres.

Could Norris have waited for another Safety Car?
There was one possible upside to remaining on track.
A second Safety Car or VSC could have allowed Norris to make a later discounted stop, potentially bringing him back into contention.
Leclerc's strategy effectively chased that possibility.
But it was a gamble, not a credible primary strategy.
Pirelli's estimates suggested Norris had only around another 10 competitive laps available on his Medium tyres. That gave McLaren a very narrow window in which another interruption needed to occur.
It never did.
Even without hindsight, asking Norris to sacrifice large amounts of lap time while waiting for a Safety Car would have been an extremely aggressive gamble.
And there was another problem.

Overtaking proved harder than expected
MADRING's inaugural race showed that passing was far from straightforward.
Despite the circuit featuring two Straight Mode zones and Overtake Mode assistance, following another car closely enough to complete a move remained difficult.
That reduced the value of creating a late tyre offset.
For Norris to stay out, stop much later and recover the lost positions, McLaren would have needed a very large performance advantage on fresh tyres.
The race never demonstrated that such an advantage existed.
Track position was simply too valuable.

The slow pit stop made things worse, but did not cost the win
Norris's eventual stop lasted around seven seconds after McLaren encountered a problem changing one of his front tyres.
It was costly.
But it is important to separate that mistake from the event that actually decided the race.
Even with a normal pit stop, Norris would already have lost the strategic battle to Antonelli because Mercedes had been able to stop under VSC conditions.
The slow stop increased the damage and made Norris's recovery more complicated, but the victory had effectively disappeared before he entered the pit lane.
McLaren team principal Andrea Stella reached the same conclusion afterwards.
"There was no option really to retain the lead," he said.

Norris lost Madrid through timing, not strategy
Formula 1 races are usually decided by a combination of pace, tyre management, pit-wall decisions and driver execution.
This was different.
McLaren had the fastest car in Norris's hands. He had controlled the opening stint and created enough margin to dictate the race under normal conditions.
Then Stroll stopped.
A few seconds of geographical bad luck separated Norris from Antonelli. One had already passed pit entry. The other had not.
From that point onwards, every alternative available to McLaren carried a larger disadvantage than simply stopping.
Staying out meant defending on degrading Mediums against fresh Hards. Pitting meant conceding the VSC advantage. Waiting for another neutralisation meant gambling the race on an event that might never happen.
There was no winning move left on the board.
Sometimes strategy decides a Grand Prix.
In Madrid, timing decided it first.
